Tell me about a time you led a project without formal authority

Why interviewers ask this

Most engineers, even senior ones, spend far more time influencing peers than managing direct reports. This question checks whether you can drive an outcome through persuasion and initiative rather than a title.

What a strong answer covers

• What made the project need a leader in the first place — a gap nobody else was filling, not an assignment you were handed
• How you got buy-in from people who didn't report to you: did you build consensus, show data, or just start doing the work and let momentum follow?
• A specific moment where someone pushed back on your direction, and how you handled it without formal authority to override them
• The measurable result, and what happened to the initiative after you moved on to something else — durability is a strong signal

Common pitfalls

• Describing a project where you were the de facto lead by title (tech lead, senior engineer) — that's not "without authority"
• Taking credit for a team's work instead of describing your specific leadership actions
• Vague framing ("I organized things") instead of one concrete decision point
